Establish the base case
Before any option is drawn, we agree what the current path produces if nothing changes. Most disagreements about strategy turn out to be disagreements about the base case.

Widen, then narrow
Options are generated deliberately and cut deliberately. A shortlist that was never a longlist is just the first idea with company.

Commit in writing
The recommendation, the reasoning and the disconfirming evidence go on paper together, so the decision can be revisited on its merits rather than relitigated from memory.
